Perceived under-performance of a staff member

Situation
Alison has asked to meet with you about Craig. Since his promotion six months ago, Craig’s work performance has become unacceptable. He does not complete tasks on time and the quality of his finished work has deteriorated. Alison says that she provides clear feedback to Craig when he submits substandard work and that she provides regular reminders when tasks are running late. You know that Alison’s expectations are reasonably high but she has always seemed fair and balanced.

Use the 9 Lenses to assess the situation before you talk to Alison.

Has there been any history of work performance issues in Alison’s group?
Does Alison have realistic expectations of Craig?
Craig may not have been ready for promotion. Is there any history of under-performance in his previous roles?
Do Craig’s colleagues provide him with the necessary and expected level of support and assistance? If not, why not?
Is Craig aware of the full network of contacts he can draw on to do his job? If so, does have the have connections and confidence to use them?
Is Craig operating at the limit of his expertise or aptitude?
What specific examples of unacceptable or late work can Alison provide?
What has Alison been asking Craig to do and how has she set these tasks? How do these compare with Craig’s specific experience and expertise?
How and when has she provided feedback and what corrective actions has she taken?
Has Alison provided adequate training or familiarization for Craig in his new role?
Is Craig’s personality suited to this role?
What is Alison’s general attitude towards Craig? Was there any suggestion of a negative attitude towards him even before his promotion? If so, what are likely to be the reasons for the negative attitude? Is there any history of antagonism between Craig and Alison?
Does Craig see this role as positive opportunity for his career? If not, why not?
Have there been any tasks that Craig has completed successfully? If so, are there any common factors or characteristics?
Is there anything surprising or unusual about the situation?
Why does Alison raise this issue with me? Why did she not raise it directly with Craig? I would expect somebody in her position to do so.
Have there been any indications that Craig may have external issues that are affecting his work?
